01 · Discover
Hear from the people who do the work.
We begin with leadership goals and focused conversations with the people running the process. What happens at each step? Which tools and documents are involved? Where does work wait, get re-entered or need correction? We ask for examples, frequency and time spent, then validate the picture with your team.
01 · Interview plan
Leadership context plus first-hand workflow evidence.
Leadership
Goals, constraints and measures of success.
Process owners
A step-by-step walkthrough with real examples.
Shared review
Validate the map, assumptions and priorities.
02 · Map
02 · Process map
Make the workflow and its dependencies visible.
We map the agreed business processes from input to outcome, including owners, systems, data sources, hand-offs and decision points. The map makes bottlenecks, duplicated work and missing information visible. It also shows where an AI-assisted step would still need a person to review or approve it.
03 · Prioritise
Compare impact, effort and what could go wrong.
The opportunity matrix turns a long list of ideas into a useful conversation about priorities. We weigh likely business value against implementation effort, then review data readiness, technical dependencies, risk and team adoption. Quick wins and longer-term projects stay separate, with assumptions made visible.
03 · Opportunity matrix
Implementation effort: higher at the top, lower at the bottom.

04 · Evaluate
04 · Cost and value
One opportunity. Clear assumptions. A decision you can check.
Document processing | Illustrative model |
|---|---|
Monthly volume | 500 documents |
Time per document | 12 min today / 4 min with AI |
Capacity released | 67 hours per month |
Loaded hourly cost | €35 per hour |
Annual capacity value | €28,000 |
One-off implementation | €8,000 |
Annual running costs | €2,400 |
Annual value after running costs | €25,600 |
Payback period | 3.8 months |
Year-one net ROI | 220% (capacity-based) |
Illustrative assumptions, not a client result. Capacity value is not cash savings.
Put costs beside the expected value.
For shortlisted opportunities, we compare current workload with a realistic improvement scenario. The ROI and cost table records time, frequency, people involved, implementation costs and ongoing costs. Released capacity is not automatically cash saved. Any payback estimate depends on the assumptions and how the change is actually used.
05 · Decide
Leave with a decision-ready roadmap.
We walk through the process map, prioritised opportunities and cost assumptions with you. The roadmap sets out the first practical step, dependencies, ownership and success criteria. Sometimes the right recommendation is a small process change, further validation or no build at all.
The assessment stands on its own. You decide whether to implement with us, with your own team or with another partner. Implementation and ongoing support are scoped separately.
What we need
A clear scope and the right people in the room.
Before starting, we agree the processes in scope, deliverables, timeline and access boundaries. We need a business sponsor, access to the people doing the work and representative examples of the workflow. Anonymised documents can often be enough to begin; production access is not assumed.
